Weeks 1-2
Kickoff & Onboarding
- Discovery call with TrustLoop team to finalize seat counts and seat plan
- Contract signing and admin portal setup
- Initial cohort identified (5–10 people typical; expand after 90 days)
- First invitations sent via work email
- Leaders download app and complete first self-reflection
- Individual users: complete the 2-minute intake, download the app, and log your first reflection — no team required

Weeks 3-8
Weekly Pulse & Habit Formation
- Leaders log 5 minute reflections after key meetings
- Colleagues add anonymous feedback (optional, encouraged)
- TrustLoop Score updates weekly with 1–2 specific Actions
- People partner monitors aggregate trends via admin dashboard
- Midpoint check-in call to review engagement and early patterns
- Individual users: same weekly rhythm — your score and Actions update each week based on your own reflections and any colleague input you invite

Weeks 9-12
Results Review & Expansion Decision
- Leaders export their 90-day trust trend and top improvements
- People partner reviews aggregate metrics and engagement rates
- Results review call with TrustLoop team
- Decision: Continue with current pod, expand to more teams, or pause
- If expanding: Add seats and adjust seat allocation (Professional vs Leadership)
- Individual users: review your 90-day trust trend, celebrate progress, and decide whether to invite colleagues for richer feedback
